It will also contribute to good Salesforce governance.<\/p>\n<figure><img fetchpriority=\"high\" decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/fe254-1mo3xekbclh_tkozu69siya.jpeg\" alt=\"Image avec texte en anglais &quot;Back to basics&quot;\" width=\"334\" height=\"151\" data-width=\"334\" data-height=\"151\" \/><\/figure>\n<p>Many times I heard clients say: <em>I can\u2019t understand why we have 80% of specific code on our Salesforce Platform instead of the promised 80% of standard. <\/em>Later, you\u2019ll have to explain that before simply \u201cswitching\u201d to Lightning you first have to launch a brand new project called \u201cBack to Standard\u201d<\/p>\n<p>How many times did your development team proudly develop the exact same new feature that already exists in the Salesforce official backlog? Please, keep in mind that \u201cwinter is coming\u201d, stop reinventing the wheel and keep an eye on the platform roadmap.<\/p>\n<p>The purpose of this article is to share organization tips and mindsets that, to our point of view, ensure good Salesforce governance. Of course, it\u2019s not the only working organization but from our experience, we\u2019ve seen it works here in real life and that\u2019s already something.<\/p>\n<h2><strong>1 &#8211; Please be really agile<\/strong><\/h2>\n<figure><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/04065-1eorqweqjuxvpbk0mxbks4w.png\" data-width=\"282\" data-height=\"179\" \/><\/figure>\n<p>If you listen to Salesforce board members or even to Marc Benioff himself you will hear the word \u201cagile\u201d in almost every sentence. And we must admit we really agree with it since Salesforce platform is the greatest tool we\u2019ve ever worked with that fit an Agile mindset (Ok, for technical part we eagerly await the release of Salesforce DX tools).<\/p>\n<p>Now back in real life, did you observe any real \u201cAgile\u201d project. We can answer for our French market: not at all. Have you ever met a Salesforce Product Owner, have you ever seen a Salesforce product manager\u00a0?<\/p>\n<figure class=\"wp-caption aligncenter\"><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/d1cab-1swacppymy1twe7g-pplpkq.jpeg\" alt=\"\" width=\"563\" height=\"360\" data-width=\"563\" data-height=\"360\" \/><figcaption class=\"wp-caption-text\">Agile Method over V\u00a0Cycle<\/figcaption><\/figure>\n<p>So first, stop working with the old V Model \/ Waterfall style. We\u2019re tired to hear\u00a0: <em>How much for this project\u00a0? I want an exact estimation\u2026<\/em> Have you ever expect an estimation to be exact\u00a0?<\/p>\n<figure class=\"wp-caption aligncenter\"><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/58dd3-1kyjcfdrfztmymkfjn129ig.gif\" alt=\"\" width=\"257\" height=\"185\" data-width=\"257\" data-height=\"185\" \/><figcaption class=\"wp-caption-text\">To bet or to\u00a0estimate<\/figcaption><\/figure>\n<p>Salesforce is not a game, it\u2019 not working like this\u00a0! You don\u2019t have to bet your bottom euro to build a quality product. If you want your Partner to stick exactly to the specifications, don\u2019t be surprised if you finally get a good 80% of specific code and the governance issues that comes with it.<\/p>\n<p>Want to go learn more about the Agile mindset? Most companies still don\u2019t know it and can\u2019t imagine that when they subscribe for Salesforce, they earn the ability to speed up apps development with no additional costs.<\/p>\n<figure><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/40943-19wmtuc1vyepssrgfk-rqua.jpeg\" data-width=\"672\" data-height=\"335\" \/><\/figure>\n<p>Working with Salesforce first mean building apps. It\u2019s also a great opportunity to merge the project and the run team to become \u201cThe Team\u201d. We see several reasons in favor of this organization:<\/p>\n<ul>\n<li>lower the technical debt: developers are responsible to correct bugs and are able to deliver quality faster<\/li>\n<li>increase teammates loyalty by diversifying tasks<\/li>\n<li>share a product vision rather than a project vision bring stakeholders closer to the business purposes<\/li>\n<\/ul>\n<p>In order to parallelize the development of new features and the application maintenance, the team velocity could be spread like this\u00a0:<\/p>\n<figure><img decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/e3346-1mvf1ydkqsy-kwr24mj1cxa.png\" data-width=\"944\" data-height=\"514\" \/><\/figure>\n<h2><strong>3 &#8211; Bring the business into the center of your organization<\/strong><\/h2>\n<p>Below is a quick example of an Organization. All the roles and profiles must be clearly defined. Depending on the size of the project, a person could handle several roles.<\/p>\n<figure class=\"wp-caption\"><\/figure>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"wp-image-5219 size-full aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support.png\" alt=\"\" width=\"1920\" height=\"1080\" srcset=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-200x113.png 200w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-300x169.png 300w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-400x225.png 400w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-600x338.png 600w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-768x432.png 768w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-800x450.png 800w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-1024x576.png 1024w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-1200x675.png 1200w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support-1536x864.png 1536w, https:\/\/texei.com\/dev\/wp-content\/uploads\/2017\/05\/LVL-0-LVL-1-LVL-2-Support.png 1920w\" sizes=\"(max-width: 1920px) 100vw, 1920px\" \/><\/p>\n<ul>\n<li><strong>PO\u200a\u2014\u200aSalesforce Product Owner<\/strong>. He represents the product\u2019s stakeholders and the voice of the customer; and is accountable for ensuring that the team delivers value to the business. He writes user stories, prioritizes them based on importance and dependencies, and adds them to the Product Backlog.<\/li>\n<li><strong>SM\u200a\u2014\u200aScrum Master<\/strong>. He is a \u201cFacilitator\u201d, who is accountable for removing impediments to the ability of the team to deliver the product goals and deliverables. He is not a traditional team lead or project manager but acts as a buffer between the team and any distracting influences.<\/li>\n<li><strong>The Team<\/strong>. This is the \u201cTeam\u201d known in the SCRUM framework. The Development Team is responsible for delivering new features at the end of each Sprint. A team is made up of 3 to 9 individuals who do the actual work (analyse, design, develop, test, technical communication, document, etc.). Development Teams are cross-functional and self-organized, with all of the skills as a team necessary to implement new features.<\/li>\n<li><strong>Design Authority<\/strong>. Its main purpose oif this entity is to ensure that all the new functionalities are built with Salesforce standard features<\/li>\n<li><strong>Support<\/strong>. This is the support team that takes care of \u201cSalesforce user requests\u201d and bugs from supervision<\/li>\n<\/ul>\n<h2><strong>4 &#8211; The Design Authority is the cornerstone for solid basis<\/strong><\/h2>\n<p>We call it \u201cDesign Authority\u201d but some of us always use \u201cCenter of Excellence\u201d for instance. It\u2019s pretty the same. This entity is mandatory and among its responsibilities you\u2019ll find:<\/p>\n<figure class=\"wp-caption aligncenter\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/4f346-1wgdzisx9wwywmnsjlxjp-a.png\" alt=\"\" width=\"267\" height=\"189\" data-width=\"267\" data-height=\"189\" \/><figcaption class=\"wp-caption-text\">Use Standards functionalities<\/figcaption><\/figure>\n<ul>\n<li><strong>Ensure that we use Salesforce standard functionalities instead of custom developments.<\/strong> How many times did you hear a business manager saying: <em>I want this new feature and I want it know\u00a0! <\/em>What happens generally is that you barely have the time to catch your breath that a developer says <em>\u201cOK no problem!\u201d<\/em>. But the new feature won\u2019t fit the eaxct business need and the developer write APEX code. And what if the developer had challenged the need to fit in the standard functionality\u00a0?<\/li>\n<li><strong>Define the global architecture<\/strong> and all the process, workflows and interfaces between all the information system components<\/li>\n<li><strong>Define the development and tests rules<\/strong> that developers must follow. And not just unit tests\u00a0!<\/li>\n<li><strong>Define the environment governance. <\/strong>The main question is \u201cWho can do what in what environment?\u201d<\/li>\n<\/ul>\n<h2><strong>How does the support Team get incorporated into this big picture?<\/strong><\/h2>\n<p>The size of the support Team will depend on the number of your Salesforce users. This ITIL like organisation mixes very well in a \u201cstructured\u201d agile organization. You generally have four levels of support when you want to structure enough your ITSM practice:<\/p>\n<ul>\n<li><strong>Level 0<\/strong>: take care of all kinds of requests that can be easily documented and processed. For example: adding or deactivating a user password loss etc\u2026 By the way, if your company already has a level 0 support, it could be completed easily for Salesforce level 0.<\/li>\n<li><strong>Level 1<\/strong>: this is typically done by the Salesforce Administrator. We won\u2019t define what is Salesforce Administrator.<\/li>\n<li><strong>Level 2<\/strong>: this must be done by an experimented Salesforce consultant. Ideally, He has to be technical because he will analyze both functional and technical bug\/requests.<\/li>\n<li><strong>Level 3<\/strong>: this level is handle by the Salesforce Team itself. It\u2019s not explicit in the schema, but sometimes, the Design Authority should be involved in the correction of complex bugs.<\/li>\n<\/ul>\n<h2><strong>How to adapt the organization to the size of the project?<\/strong><\/h2>\n<p>As we mentioned earlier, depending on the size of your project, some members of your team can handle two or three roles. Here\u2019s a non-exhaustive example list:<\/p>\n<figure><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter\" src=\"https:\/\/texei.com\/dev\/wp-content\/uploads\/2021\/09\/94a4a-1zvs6bns93fadfd2rubioxa.png\" alt=\"Product Ownership Proxying Models\" width=\"640\" height=\"283\" data-width=\"640\" data-height=\"283\" \/><\/figure>\n<ul>\n<li>The Administrator can manage level 0, level 1 and level 2 if there are not so much users on your org. In that case, be careful at the level 2\u200a\u2014\u200athe Administrator should work closely with the Design Authority.<\/li>\n<li>The Design Authority can be handle by a member of the Salesforce Team in part-time. In that case, don\u2019t forget to adapt the team\u2019s velocity. For example, half time on Design Authority and the other half on velocity.<\/li>\n<li>The Scrum Master (If he have Salesforce capabilities) can handle both \u201cScrum Master\u201d and \u201cSalesforce Proxy PO\u201d and why not be a part of the Design Authority. The Scrum method is not fond of that kind of organization but we\u2019ve seen it many times and it works.<\/li>\n<\/ul>\n<p>Well, these were our tips to improve your Salesforce governance!
